The AI support moment is real and most brands are doing it wrong
AI support has crossed from hype to operational reality. Gorgias Auto and Zendesk AI both handle a meaningful share of tier one D2C ticket volume today. The technology works. The problem is that most brands are deploying it badly. They turn on the feature, point it at a messy knowledge base, give it permission to resolve tickets, and then wonder why CSAT drops and escalations spike two weeks later.
The first failure is the knowledge base. AI agents are only as good as the content they can reach. Most D2C brands have a help center that was written three years ago, never updated, and contains contradictions between articles. The AI reads the contradictions, picks the wrong answer, and confidently tells a customer the wrong policy. Fixing the knowledge base before turning on AI is not optional. It is the first step.
The second failure is the handoff boundary. The AI needs clear rules about when to stop trying and pass to a human. Brands that set the boundary too loose end up with frustrated customers escalating after three bot exchanges. Brands that set it too tight get almost no deflection and wonder why they bought the tool. The right boundary is sentiment based and intent based, not message count based.
The third failure is measurement. Most brands measure AI by deflection rate alone. Deflection rate is a vanity metric if the deflected tickets bounce back as escalations, refund requests, or social media complaints. The right measurement stack covers deflection, escalation rate on deflected tickets, CSAT on AI handled tickets specifically, and ticket volume in the thirty days after AI resolution to catch boomerang cases.
Our approach
We run AI support deployments as five step engagements that end with a working AI agent your team trusts.
Step one is readiness audit. We pull ninety days of ticket data, score each ticket against AI resolvability, and identify the top five to ten use cases where AI should start. We also audit the knowledge base for coverage gaps, contradictions, and outdated content. The audit output is a go no go memo with a recommended scope for the initial deployment.
Step two is knowledge base remediation. We rewrite or create articles for the top use cases, using a structured format the AI can reliably parse. Each article has a clear question, a clear answer, the escalation trigger, and the structured data fields the AI needs to personalize responses. This step is where most agencies cut corners. We do not.
Step three is AI configuration. We set up Gorgias Auto or Zendesk AI against the remediated knowledge base, configure intent detection for the scoped use cases, wire the handoff rules with sentiment and intent triggers, and build the escalation paths into your human queue. We also configure the AI voice so it matches your brand rather than sounding like a generic chatbot.
Step four is integration. We connect the AI to Shopify for order context, your 3PL for tracking, Loop or Aftership for return status, and your review platform for product feedback context. Every AI response carries the same data context a human agent would have access to. This is what makes the difference between an AI that feels helpful and one that feels like a wall.
Step five is measurement and tuning. We build dashboards covering deflection rate, escalation rate on deflected tickets, CSAT on AI handled tickets, boomerang rate at thirty days, and agent time reclaimed. Every two weeks for the first ninety days we tune the AI against real conversation data, expanding scope on use cases that are performing and pulling back on ones that are not.

Timeline
Week one is readiness audit and use case scoping. Weeks two and three are knowledge base remediation. Week four is AI configuration and integration. Week five is QA and limited release to a traffic subset. Week six is full launch with monitoring. Weeks seven through seventeen are the biweekly tuning cadence.
For brands with a clean existing knowledge base, we can compress the middle phase. For brands starting with no knowledge base at all, add two to three weeks to build the foundational content.
Mini case anatomy
A composite from a mid market D2C consumer electronics brand. They had Gorgias with the Auto feature enabled but no structured rollout. Deflection rate sat around six percent. Escalation rate on deflected tickets was high enough that the CX lead was considering turning Auto off. CSAT on AI touched tickets was meaningfully below the overall average.
We audited ninety days of ticket data. The AI was trying to handle too many intents against a thin knowledge base. Sizing questions failed because product data was unstructured. WISMO questions failed because the AI could not access 3PL tracking data. Return initiation questions failed because the policy was ambiguous.
We scoped the initial deployment down to three use cases: WISMO, return initiation, and delivery exception handling. We rebuilt the knowledge base articles for those three use cases in a structured format. We wired the AI to Wonderment for tracking and Loop for return status. We set handoff rules based on sentiment score and explicit escalation intent.
Ninety days after the rebuild, deflection rate on the scoped use cases moved to a meaningful share of tier one volume. Escalation rate on deflected tickets dropped to parity with human first touch rates. CSAT on AI touched tickets came within a couple of points of overall CSAT. The CX lead added two more use cases in month four because the foundation was stable.
The AI stopped being a risk and became a tool. The team used the reclaimed time to work on higher value customer outreach and proactive save flows on at risk accounts.
